Scope, access and a client who wants something different
Scope first. A project promising to improve a company's competitive position cannot be delivered in a term. One that answers whether a specific product line should be discontinued, given stated criteria, can. Narrowing is the highest-value hour of the whole project.
Access second. A live client project depends on people giving you time and data, and they have jobs. Agreeing at the start what you need, from whom and by when is what separates projects that finish from projects that stall in week six waiting for a spreadsheet.
Third, the double audience. The client wants something usable and the faculty want rigorous analysis. These are not the same document, and many programs expect both a deliverable and an academic report. Finding out which is expected before you start is worth doing.

Keep asking what specific decision this would inform, until the answer names one decision, one population and one measurable outcome. If you cannot state it in a sentence, the term will not be long enough.
It is common and it is why the access agreement matters. Agree at the start what you need and by when, keep a written record of requests, and escalate early to your faculty advisor rather than waiting. Most programs have seen this and can help.
It depends on the program. Some require a live engagement and others accept a company analyzed from public information. A public-information project is more predictable and usually less impressive; check what yours requires before choosing.
Usually two documents, or one with an executive deliverable and an appendix carrying the methodology. Confirm the expected format early, because rewriting a report for a different audience late is a bad use of the last two weeks.
Then say so, with the evidence. A well-supported recommendation to change nothing is a legitimate finding, and it is usually more defensible than manufacturing a recommendation to look useful.
